Cheaper Isn't Cheaper: Why I Now Calculate True Cost on Every Geomembrane Project


What you're really comparing when you compare geomembrane prices

I manage purchasing for a mid-sized environmental contracting firm. When I took over in 2021, the first question from my project managers was always the same: "What's the cheapest HDPE liner we can get?"

I'd pull up quotes from three vendors. Solmax would come in at the higher end. Some smaller supplier would be 15-20% less. The PMs would go with the budget option. That's how it worked for about a year.

Then I started tracking what happened after the purchase.

This isn't a comparison of product specs on paper. It's a comparison of total cost — what I actually paid to get the job done, from purchase order to final sign-off.

Dimension 1: Unit price vs. installed cost

What I learned the hard way

The $0.45/sq ft liner from the budget vendor looked like a win. Solmax was quoting $0.55/sq ft for their HDPE liner — same nominal thickness, same UV rating on the spec sheet. Easy choice, right?

Wrong.

The budget liner had tighter tolerance on thickness, which meant more weak spots during deployment. Our crew flagged it during the pre-install check. We had to allocate extra rolls for patching, which ate into the savings. Installation took 20% longer because the material didn't lay flat as consistently.

I'll give you the numbers from a 2023 landfill capping project: The Solmax quote was $0.55/sq ft. The budget quote was $0.45/sq ft. After factoring in extra material for patches (3% vs. 0.5%), longer installation time, and one field repair call-back, the budget option actually cost more — about $0.58/sq ft total. The Solmax install came in at $0.57/sq ft.

Bottom line: A 10% lower unit price turned into a 2% higher installed cost. And I had a project delay to deal with.

Dimension 2: Warranty and support — the hidden dimension

The vendor who didn't answer

Here's something every procurement person should know: A warranty is only worth what the vendor can actually back up. In 2022, we had a seam failure on a budget liner project. Nothing catastrophic, but it needed addressing. I called the supplier.

"We'll send you the welding instructions."

That was it. No technician, no on-site support, no help diagnosing why it happened. The warranty document was vague — "covered defects in materials," but what counted as a defect? They argued it was an installation issue. We spent $2,400 on an independent consultant to confirm it was material-related. They still didn't pay out fully.

Compare that to the Solmax project I managed last year. When a spec discrepency came up on the delivery (wrong roll width — our mistake on the order, honestly), their rep helped us figure out a field adjustment instead of just processing a return. The rep had 12 years of experience with HDPE installations. He could talk our crew through the issue in 15 minutes.

That kind of support doesn't show up on a quote. But it saves time, stress, and money when something goes wrong.

Dimension 3: Long-term performance — is 10 years enough?

What the spec sheet doesn't tell you

Everything I'd read about geomembrane selection said to focus on tensile strength, puncture resistance, UV resistance. Those are important. But they're baseline — any decent HDPE liner should meet minimums.

What surprised me was the difference in how these liners aged. I've got projects dating back five years now using both Solmax and budget alternatives. On a water containment pond from 2020, the budget liner shows visible UV degradation — minor surface cracking. The Solmax liner from the same year on a similar pond? Still looks good. The project engineer told me it's expected to last another 15 years without issue.

The conventional wisdom is that all HDPE liners are basically the same polymer, so they should last the same. My experience suggests otherwise. The resin quality, the manufacturing consistency — these things matter over years, not months.

I can't tell you the exact lifespan difference because we haven't reached end-of-life on either. But the budget liner will likely need replacing 5-8 years sooner. And replacing a liner is expensive — you're paying for removal, disposal, new material, and installation all over again.

Spread that replacement cost over the shorter lifespan and the cheaper per-year cost tilts heavily toward Solmax.

So when do you choose what?

Granted, there are situations where a budget liner makes sense:

  • Short-term projects — A 2-year temporary containment job? Budget might be fine. You won't need long-term performance.
  • Non-critical applications — A settling pond that's frequently cleaned? The risk of failure is lower.
  • When TCO is clearly lower — I've seen budget liners perform well on straightforward flat-bottom installations with no seaming complexity. Do the math on installed cost, not just material cost.

But for anything that needs to last — landfill caps, permanent water containment, secondary containment around sensitive areas — I've stopped playing the unit price game. I calculate total cost: material, installation, support, lifespan. And Solmax keeps winning on that measure.

To be fair, I get why people go with the cheapest option. Budgets are real. I've been there. But the hidden costs add up, and they don't always show up on a spreadsheet until it's too late.

Since I started using this framework in 2023, I've saved my company roughly $30,000 in avoided rework and replacement costs across five projects. That's not theoretical savings — that's real money that stayed in the project budget instead of going to unexpected fixes.

Next time you're comparing geomembrane quotes, calculate the true cost. Ask the vendor what happens when something goes wrong. Look at the long game, not just the initial number.

It's way easier than explaining to your CFO why the "cheap" option cost more.
